Executive Team Coaching

Most of what holds an owner-led company back lives between roles, not inside them.

Executive team coaching — five leadership team members around a table working through a disagreement at a flip chart, Canada

Free call first, then the $1,500 Bottleneck Diagnostic

Key takeaways

  • Two capable executives can each do their job well and still produce a decision that never gets made, because neither owns it and both think the other does.
  • Owners call it a communication problem. Underneath it is usually a decision nobody owns, or a team that has learned to wait.
  • Everyone is interviewed privately first. What comes back to the room has no names on it.
  • Who decides what gets written down and signed, because a verbal agreement about authority lasts about ten days.

Most of what holds an owner-led company back lives between roles, not inside them. Two capable executives, each doing their job well, produce a decision that never gets made because neither of them owns it and both believe the other does. This work fixes that directly, in the room, with everyone present.

What this covers

  • Your leadership team of 3 to 8 in one room, not a series of private conversations
  • The disagreement nobody has said out loud gets named in session 1, because it is usually the real problem
  • Decision rights rewritten and signed before anyone leaves the room
  • Follow-up checkpoints at 30, 60 and 90 days so the alignment survives the quarter
  • Run as facilitation: nobody in the room is the client, including you
  • One confidential interview per team member first, reported back as themes with no names attached
  • A written team operating agreement as the deliverable, signed by everyone present

Who this is for

Owners of companies between $500k and $50M with a leadership team of three to eight people. The symptom is usually described as a communication problem. It rarely is. Underneath it there is a decision nobody owns, a disagreement the group has been working around for months, or an owner who still decides everything and a team that has learned to wait.

How it works

  1. 01It starts with one private interview per team member. What comes back into the room is a set of themes with no names attached. That step matters, because the disagreement blocking the decision is almost always something several people have said privately and nobody has said together.
  2. 02The sessions are facilitated, not coached. Nobody in the room is the client, including you, and the group hears that at the start. We work through the live disagreement, then decision rights: who decides what, who gets consulted, who just gets told. That map is written during the session and everyone signs it. A verbal agreement about authority lasts about ten days.
  3. 03Checkpoints follow at 30, 60 and 90 days. Without them the group drifts back, and the session becomes an offsite people remember fondly and never act on.

What this is not

It is not therapy for the team, and it is not a workshop with sticky notes. Where the conflict is between co-owners with equity at stake, the right format is mediation, which has a different structure.

Alternatives

One-to-one executive coaching where the problem turns out to be one person. Organizational design consulting where the overlap is structural rather than personal. Mediation for business partners where the split runs along ownership lines.
